Why most strategies unravel: The hidden dynamics that matter most

There is a moment in many executive strategy sessions when it feels like the work has landed. The thinking has been bold, the direction clear, and the room carries a sense of momentum. Then someone asks the question that seems almost procedural: “Are we aligned?” Heads nod. The moment feels decisive. 

And yet, in many organisations, this is precisely where strategy quietly begins to unravel. In our experience, strategy rarely fails on intellectual grounds. The thinking is usually sound. Where it falters is in something far less visible, yet far more powerful: the human dynamics sitting beneath the conversation.

Every strategy session carries two conversations. The first is overt. It lives in the words spoken, the frameworks debated, and the decisions captured on slides. It is the conversation teams believe they are having.

The second is more subtle. It lives in what goes unsaid: the hesitation before someone speaks and then decides not to, the shift in energy when a point lands awkwardly, the interpretations forming in people’s minds as the conversation moves on.

The truth is that no leadership room is neutral. Each one is a mix of personalities, thinking styles, confidence levels, and internal narratives. Some voices shape direction through certainty. Others spot risks early and measure their words carefully. Some are still processing while the conversation pushes for closure.

When these dynamics are ignored, strategy becomes less a product of collective intelligence and more a reflection of who spoke first, or most often, loudest. Most teams don’t intentionally dismiss these dynamics; they move past them like ships in the night. And it’s rarely the fault of the team. Professional environments reward progress and efficiency, and tension can feel uncomfortable. So, conversations stay polite, safe, and cautious.

But an effective, transformative strategy is rarely built in comfort. When tension is absent, it’s not necessarily because alignment has been achieved. More often, it hasn’t been fully tested. By ignoring the human dynamics at play, what looked aligned in the room proves far more fragile in practice. True alignment is shaped in the space where perspectives collide, assumptions are tested, and disagreement is explored rather than avoided.

 

The real work of leadership, then, is not simply to design better strategies. Here are three key skills you can apply to your next strategy session:

1. Don’t just design the strategy, design for better conversations.

 One that notices shifts in energy, invites quieter voices in, and has the courage to ask the questions sitting just beneath the discussion.

2. Nurture the conditions for truth.

None of this is possible without trust. For people to offer their real perspective, especially when it challenges the dominant view, they need to know it will be met with respect. That disagreement will not diminish their standing. That the room can hold tension without fragmenting.

3. Hold space for understanding. 

What is said in a room is filtered through many individual lenses, life experiences, biases, and the pace of processing. A team can believe they are aligned while holding subtly different interpretations of the same idea. Unless that understanding is tested, misalignment often stays hidden until execution begins.

The next time you hear, or ask, ‘Are we aligned?’, consider that the real question is not whether people agree. It is whether they believe in the strategy. Whether they understand it deeply enough to carry it forward, defend it, and make decisions through it. Because strategy is not just a slide deck or pretty PDF, at the end of the day, it is a shared commitment to a future outcome.
